統一超商的物流佈局

物流是商流的後勒支援系統，是為滿足商流的引伸式需求而創新。所以，物流是在流通過程中，透過管理程序有效結合運輸、倉儲、裝卸、包裝、流通加工、資訊等相關物流機能性活動，以創造價值、滿足顧客及社會的需求 。
同時，物流也是企業經營中不為人知的『第三利潤源泉』，這是日本早稻田大學教授西澤修在1970年代提出的觀念。他強調，掌握物流是企業在提高銷售額、降低生產成本之外，第三個獲利來源。
7-Eleven全省物流送共分為常溫(捷盟行銷股份有限公司)、出版品(大智通行銷股份有限公司)、低溫、鮮食(統昶行銷股份有限公司)等系統，依商品的種類、特性來做各溫層的配送作業，以確保商品的新鮮度和時效性。
一、捷盟行銷
捷盟行銷股份有限公司 (Retail Support International)成立於1990年，由統一集團與日本三菱集團合資成立，以滿足「統一超商集團的物流需求」為目標，提供Total Solution的物流服務。目前，捷盟行銷已是台灣最專業的物流公司之ㄧ，目前擁有零售業、餐飲業及批發業等不同業態的十多家客戶，橫跨常溫、恆溫、冷藏、冷凍等全溫層的物流服務領域。
捷盟目前管理超過三萬種商品，服務超過5600家以上的超商門市，綿密的物流網穿透全台灣三百多個鄉鎮，每天的配送里程加總，可繞行地球一圈。
（一）捷盟公司沿革

（三）捷盟的物流管理
捷盟行銷前身是 7-11 行銷部所屬之「物流課」。
1990 年9 月 25 日基於商流、物流機能分工，朝向專業及全方位的領域發展，自統一超商行銷部所屬的「物流課」獨立出來，由統一企業、統一超商及日本的三菱商事、菱食四家公司共同出資成立。主要配送統一超商、統一麵包、康是美等連鎖商店的商品。種類包括零食、日用品、藥品、飲料、菸酒。之外也提供服務性商品業務(寶特瓶、廢電池回收)。
1、存貨控制系統
- 網路報價系統 ：過去廠商推出新產品，要到統一超商提樣品、報價，來回好幾次，現在統一超商提供報價系統，廠商直接上網提出產品規格，也可擴張統一超商尋求新商品的來源。
- 電子訂貨系統(EOS,electronic ordering system)：讓門市、物流中心、與供應商，以電子傳輸及時互通。以往人工手寫訂貨單的畫面隨之消失，取代的是掌上型電腦，大大簡化了門市人員的作業流程，並提升作業效率。物流效率提升，讓7-Eleven有能力導入生命週期短的鮮食，開發出新商機。
- 銷售時點情報系統（POS,point of sale）：將手持型的接觸式掃瞄讀碼機，與櫃檯的收銀機連線，輸入商品名稱、價格等必要資料，同時門市人員也可輸入購買者年齡、銷售時間、商品價格等基本資料，經分析後，亦可掌握不同年齡層顧客的喜好。區顧問只需透過人手一台的筆記型電腦，便可隨時將門市和總部的資訊串接起來，達到訊息即時傳輸彙整的目的，可充分達到資源共享的企業理念 。 主要功能包含了日報及情報分析兩大部分。不但可以節省區顧問往返辦公室與門市的時間，而且也提高了7-Eleven的經營戰力。
- 自動訂貨建議系統：此系統為銷售時點情報系統與電子訂貨系統的連結，門市不需要再訂貨，系統會將銷售資料與庫存比對，然後根據慣例，建議訂貨數量。
2、供應商協同管理的供應鏈管理系統(VCM )
2000年10月導入，利用網際網路連結供應商、物流中心、門市，供應商可即時上網查詢存貨與帳務資料。
3、捷盟物流配送中心
捷盟常溫物流配送中心，主要負責 7-11 的常溫商品配送，捷盟以十年的時間，取代了過去的「大盤商」角色。
供應商進貨到捷盟庫房，就由捷盟買斷供應商品，捷盟平均有四到五天的庫存周轉率，維持5600 家店需求。捷盟的營收來自這些商品轉賣給7-11，再收取 4 % 的物流費。透過捷盟的「分流」，讓商品運送更有效率。
為了達到「準時」的要求，不管是「行車路線」、「交通顛峰流量」、「氣候狀況掌握」、「送貨順序」等，捷盟的人員都一再演練和計算，讓所有 7-11 門市能保持貨物補給線的順暢。
除了雜誌文具之外，約 1,000 種以上的常溫商品幾乎都由捷盟負責運送，「缺率」從過去的3% 進步到千分之 0.036，這代表訂10 萬元的貨，大約可能短少元的貨物價值，讓加盟主根本不用點貨，把省下來的時間用來照顧顧客。
總結，從物流作業流程上來看，主流程包括：
◎7-11 總部利用 VAN (加值型網路中心)通知捷盟所要採用的商品；
◎由捷盟經由VAN傳送和約廠商下訂單；
◎然後廠商出貨到捷盟指定物流中心；
◎捷盟驗收貨品放進倉庫，俟後再揀貨、配送到門市。
其中，子流程包括：
- 進貨流程：訂貨→驗收→入庫→補貨→庫存管理。
- 出貨流程：接受訂單→揀貨→配送。這其中的流程包含了”管理動點(十率)”
- 十率有：缺貨率、迴轉率、棧板交換率、損費率、短溢率、A率、B率、PT率、送率和顧客抱怨率。
- 物流的技術含有：RF、HT、VAN、EOS、CAPS、PIP 。
二、大智通文化行銷
大智通文化行銷股份有限公司於1999年3月1日成立，前身為統一超商物流部的雜誌中心。其主要業務為負責母公司統一超商通路及集團其他通路像康是美、統一皇帽、博客來物流，Unimall購物便、酷聖石、Mister Donuts等，有關出版品、遊戲軟體、影音商品、玩具、電子商務等配送；再發展至數位沖印及線上問卷等業務。
（一）大智通的業務策略
大智通除了專業的物流配送外，更發揮了以下專業的商流服務：
1、出版品採購與配送：
•陳列販促服務提供通路門市商品陳列規劃、技巧與陳列道具設計，並為通路設計商品促銷活動。
•專業配本Know-How掌握商情，撮合供應量與門市需求量，使供應量合理分配至各門市且滿足門市需求量。
•提供線上即時回覆或是交由相關單位回覆。通路門市也可透過制式表單直接傳真反映事項，皆可於24小時內完成回覆。
•可獲得最強勢、流行的商品與充足的進貨量，可有效加通路競爭力。並藉由採購量降低採購成本，增加通路門市利潤。
2、玩具配送：
•大智通以超商端的POS情報為基礎，進行每一家門市店的玩具查補作業，由市場需求決定單店配量，提高實銷率，以共創門、廠商、超商三贏局面。
•在單一商圈及門市的銷售狀況，配合門市LAYOUT查補，朝單店行銷的目標邁進。
3、沖印業務：
•大智通CPS中心負責國內最大通路7-11相片沖洗及個性化影像產品製造業務，全省擁有四間大規模專業相片及影像輸出製作工廠。
•投入影像新產品研發，朝影像多功能方向努力。
4、電子商務物流：
•為7-11 網路購物商城的電子商務物流。
•為博客來網路書店的物流代工。
5、博客來物流：
•引進先進的物流設備(如RF Radio Frequency)與流程改造，大幅提升物流效能及管理。
•大智通與博客來技術團隊共同研發及日本先進的技術交流，提供優質有效率的物流管理服務。
6、線上問卷調查：
另外，為了提升顧客滿意度，大智通委託金財通設計了線上iQ線上問卷調查，剛開始只是做最新出版品如雜誌等問卷調查，後來又慢慢加入了統一超商其他子公司的問卷調查的工作範圍，如博客來物流，Unimall購物便、酷聖石、Mister Donuts、康是美、iFOTO，7-SHOP等等線上問卷調查。
（二）大智通的作業系統
統一超商的物流體系，其實是依產品特性的不同而衍生出來的。除了大智通外，統一超商目前主要還有2家物流中心，包括捷盟（負責常溫產品），以及統昶（負責低溫以及鮮食產品）。至於大智通，則是統一超商旗下型態最特殊的物流中心。由於出版品有固定的生命週期，若以實銷率70％為基準，週刊、雙週刊、月刊的生命週期分別為3天、7天、11天。
大智通還擁有一般物流中心少見的主動訂貨特性。7-ELEVEN的訂貨工作，通常是由每家門市主導；但由於出版品內容每期不同，訂貨工作就由大智通內專責的配本人員負責。例如，出版品不像鮮奶等食品，每次都有固定的內容物，必須經過大智通參考POS系統的過往銷售紀錄，以及與出版商針對該期出版品內容的「賣相」討論後，再訂出各家門市進貨的數量。
大智通也是少見的零庫存物流中心。雖然出版品沒有保存期限，但出版商出刊後，首重第一時間上市鋪貨，因此，通常出版刊物運抵大智通後，不到24小時就會輾轉送抵門市上架，門市退貨也是當天凌晨送回大智通後，工作人員早上就開始進行分類裝疊，等出版商運回。
大智通的核心優勢為單一理貨物流中心。對於供應商而言，僅需將商品送至大智通物流中心，即可於一日內送抵包括離島等全省門市通路。
除了高度e化的資訊系統外，投資建構全自動撿貨系統及退貨系統，真正發揮了高效率低錯誤率、高品質的優質配送服務。
目前所有的出貨與收款系統都是由金財通來維護，供貨商只要登入出貨帳務系統，即可查詢單一門市的銷售情形，以作為門市雜誌陳列商品的參考。當走入門市您可能常常會發覺雜誌等出版品經常在更新，那是因為有些銷售不好或者有些是定期更新週刊及雜誌等，通常如果上架一週銷售不理想，可能馬上會有新的雜誌遞補。
而大智通所有作業都是從POS系統與其特有的配本系統連線開始。
配本系統是大智通連接門市與出版商的主要系統，當各門市出版品的銷售紀錄經由POS傳到大智通的配本系統後，配本系統就會自動算出各門市下一期出版品進貨的建議數量。但資訊科技不能是唯一的判斷依據。大智通負責配本的人員會根據這個建議數量，再與出版商就內容上是否吸引人等因素討論，協議完畢後，各門市的下一期進貨數量就會傳送到與物流作業系統共用的資料庫內。在大智通配本系統的輔助下，現在每家門市雜誌類的實銷率（實際賣出去的量佔配本量的比例）已經高達73％。
大智通整體的物流系統，分為出貨的「Picking Line」（揀貨線）與退貨的「Sorter Line」（分貨線）兩大主軸。在揀貨線上，還有CAPS（Computer Aided Picking System，電腦輔助揀貨系統），可協助作業人員依工作架上的數量燈號指示，揀出要送往各門市的出版品種類和數量；而分貨線上則有「自動分揀機」系統，工作人員只要將門市退回的出版品一一刷入條碼，輸送帶就會自動將出版品歸類。
統一超商物流事業e化起源甚早。1990年，捷盟獨立之初，當時的總經理黃惠瑛就找了工研院電通所開發CAPS系統。那是台灣第一套CAPS系統，包括統昶、大智通目前的CAPS系統，也都是在這個架構上開發出來的。
CAPS系統可說是物流中心的基本配備。在以往沒有CAPS系統的年代，所有揀貨作業都得倚賴人工拿著寫滿商品品名及數量的揀貨單，在輸送帶邊比對邊揀貨；自從有CAPS系統後，只要看得懂阿拉伯數字的人，就可以揀貨。
三、統昶行銷
統昶行銷隸屬於統一企業集團，1994年開創迄今，負責支援統一企業相關子公司及其他合作事業夥伴。
統昶行銷由統一超商持股60﹪、統一企業持股20﹪、南聯貿易持股20﹪，成立資本額為3億2600萬元，現任總經理為程東和先生。
目前員工人數約1360餘人、營運管理低溫物流車輛330輛，並已架構台灣本島17座先進物流中心及跨海佈點澎湖、金門、馬祖設立離島分倉，擁有全台最完備的低溫物流網絡，提供最適化、優質且即時的低溫物流服務。
（一）統昶行銷的低溫物流專業
統昶行銷在業務發展上橫跨五大溫層(冷凍溫、冷藏溫、鮮食溫、空調溫與冰溫)，滿足不同發展需求。
在通路發展上，深耕製造業上游至末端多元通路，其中包含低溫食品製造業、連鎖便利店、量販店、餐飲連鎖通路，提供完整的低溫供應鏈整合與管理。
目前服務的客戶有台灣統一企業成品庫、台灣7-11低溫鮮食、麵包、國際採購、萊爾富(HI-LIFE)冷凍、統一生機、統健、統一生機…等等。
在物流服務上，由進口報關、倉儲管理、客制化分揀、運輸配送、流通加工到 IT系統設計與低溫物流中心建構規劃，提供全方位的專業低溫物流服務。
1、統昶物流網絡據點建制：
統昶行銷已在台灣本島各地、偏遠花東甚至遠端離島等地，營運6座低溫物流中心、7座鮮食物流中心、1座三溫層物流中心、2座低溫成品倉、1座麵包理貨中心以及3座離島分倉。支援統一集團事業（包含統一企業相關投資事業及統一超商相關投資事業）及其他合作廠商。
2、大陸統冠物流有限公司：
統一華東常溫業務交由統冠經營，先進的低溫物流系統，除支援大陸統一企業相關投資事業及統一超商相關投資事業外（而統一超商大陸投資的統超物流主要負責上海7-11鮮食部分)，同時積極開發3PL業務。公司規劃定位在浙北、浙東、浙中、蘇南建立低溫物流平台。
（二）RFID技術與冷鏈物流
冷鏈物流管理泛指溫度敏感性產品在生產、貯藏運輸、銷售，到消費前的各個環節中，始終處於規定的低溫環境下，以保證物品品質、減少物流損耗的一項系統工程，是以冷凍工藝學為基礎、以製冷技術為手段的低溫物流過程。
冷鏈由冷凍加工、冷凍貯藏、冷藏運輸及配送、冷凍銷售四個方面構成。
典型的溫度敏感性產品有：
乳製品、其他生鮮食品（果蔬12%、水產品50%、麵食18%、肉類20%、冷飲28%）、花卉、血液 、疫苗、藥品。以上產品如果在生產運輸過程中缺乏有效的冷鏈物流管理，將有可能造成重大的人身事故、經濟損失。
對此，業內希望將先進的RFID技術引入需要恰當的溫度管理的生產和物流流程管理中，將溫度變化記錄在“帶溫度感測器的RFID標簽”上，對產品的生鮮度、品質進行細緻、實時的管理。
RFID標簽數據存儲量大，可重復使用，使用成本低，操作簡便，在30米內遠距離讀寫。
同時，RFID標簽提供ID碼，並可連續記錄溫度數據、有準確時間記錄、容易責任界定，方便資訊追溯，可以快捷把握生鮮度管理中最重要的運輸途中的溫度狀況，並促進流通過程中的生鮮度管理的改善。如有需要，RFID還可擴展為由企業或聯盟建立覆蓋全冷鏈流程的冷鏈監測中心數據平臺。
簡便快捷的實施實際上，RFID系統的工作方式非常簡單。只要將溫度感測器採集的溫度定時寫入RFID標簽的晶片中，當RFID標簽接到RFID讀寫器天線信號時，將RFID晶片內的溫度數據上傳給RFID讀寫器，交由後端系統處理。此系統便可實時監控某被管理物的溫度變化，實現實時監視、預警管理。也可以一次性讀取所有點對點的供應鏈溫度數據，生成靜態的溫度變化圖表，簡單地完成對供應鏈的溫度變化的監管。
以監管醫院藥品櫃中需溫度管理的藥品為例，可以將帶溫感器的RFID標簽放置在藥品櫃之中，通過RFID讀寫裝置實時掌控藥品櫃中的溫度變化，並在溫度超出設定溫度時及時報警，形成早期預警功能。
又比如在點對點的冷鏈供應鏈中，收貨方預先將帶溫度感測器的RFID標簽交給發貨方，在發貨方發貨時將標簽放置在包裝內，當貨物到達時，收貨方通過RFID讀寫裝置讀取RFID晶片內的溫度數據，系統自動生成整個供應鏈之中溫度變化靜態圖。如溫度超出預設的規定溫度時，溫度靜態圖的溫度超出部分的曲線將變成紅色報警。溫度靜態圖的橫軸是時間，縱軸是溫度，所以能準確地知道在什麼時間溫度發生了怎樣的變化，容易責任界定，方便資訊追溯。而且預設的規定溫度是在收貨方系統內設定，所以難以被不法修改，而收貨方卻可以根據貨品不同簡單方便地預設溫度。
在解決長途冷鏈物流，特別是國際物流時，我們需要一個由企業或聯盟建立覆蓋全冷鏈流程的冷鏈監測中心數據平臺。將RFID溫度監測器放入物品包裝或貨箱中，監控器按照系統預定的時間間隔週期性地記錄測量到的溫度，並將溫度數據傳送給安裝在倉庫、配送中心等各節點的讀寫器，各個溫度監測點的數據通過數據傳輸網路集中上傳至數據中心存儲和處理，最終匯總至中心數據平臺，實現冷鏈溫度監測的高效、集中數據管理。企業或聯盟成員通過密碼獲取相關數據，實現對冷鏈溫度的全程、實時監控和預警；同時向消費者提供方便的查詢手段，向社會公佈產品的安全溯源資訊。
例如：消費者可根據產品序列號，通過互聯網追溯產品的冷鏈數據，或者提供短信告知服務，發送溫度總體指標數據；相關監管機構和單位也可以在固定場所提供查詢資訊終端，方便用戶查詢。
四、捷盛運輸
捷盛運輸係為統一流通次集團之關係企業，基於流通價值之專業分工，並整合集團資源，由統一超商旗下公司「捷盟行銷(股)公司、統昶行銷(股)公司、大智通文化行銷(股)公司、伸鴻(股)公司」轉投資設立。
捷盛運輸在統一流通次集團供應鍊中扮演著垂直整合角色，統一超商集團旗下所有關係企業之貨物，均由捷盛運輸進行配送。
捷盛運輸是採加盟制度的物流公司，主要負責全台灣7-11所有貨物配送，加上星巴克、康是美門市配送服務、無印良品商品配送服務、統一速達(宅急便)轉運業務、大智通文化行銷配送服務、統一麵包配送服務、和泰汽車零組件配送服務…等，是一個複雜的配送網絡。
所以，物流e化是捷盛運輸的管理重點。目前捷盛運輸在全台有36個據點，其100多位員工散佈在全台各個據點且排班不同，如何克服地區及時間的障礙來達到有效的資訊管理，便是捷盛運輸目前積極解決的問題。
當時，建立資訊系統是交由一等一科技公司來進行服務。捷盛運輸主要是先透過網路搜尋，以及透過超商體系去尋找廠商，並評估廠商的資歷以及系統的架構，考量捷盛使用微軟技術較多，經篩選後只剩下一等一科技等三間廠商，其中一等一科技提供的產品介面比較符合原本捷盛運輸在使用的操作介面，其它廠商的介面過於ERP化，色彩不生動，操作也不流暢，這幾點會造成在往後導入系統時，使用者不易接受且不喜好使用的狀況發生。
此外，一等一科技可提供完整技術移轉的教育訓練，教育客戶如何自行進行系統的擴充以及整合。尤其，電子表單高彈性客製化且簡易上手，取代傳統紙本表單，可省下更多成本！
因為市面上的EIP通常都能滿足一般中小企業的需求，但在電子簽核的部份卻缺乏客製化。而一等一UOF系統可提供MIS自行設計即可的高彈性表單設計功能。
而捷盛運輸導入的重點仍放在電子簽核，因捷盛旗下物流士共有一千多位且散佈全台，公司幅員遼闊，各種表單申請應用眾多，光是一個在職證明單申請表每月都有十多件表單需處理，系統上線後就可讓分佈各地的人員都能很方便且即將的進行線上表單申請簽核。上線後至今每個月平均更有超過600張以上的表單在線上進行處理，所省下的成本，以及增加的管理效益讓高階大為讚賞。
另外，捷盛運輸採種子教育訓練方式進行導入系統，在月會時由MIS先向各區主管報告，再請各區主管回去教育部屬操作系統，且因為一等一UOF系統提供完善的表單欄位設定功能，MIS只需做設定來控制表單，使用者在輸入表單通常不會發生問題。
成果最顯著的莫屬週報系統推動後之成效，全台員工的週報繳交狀態公開，管理者可隨時掌握人員繳交狀態及簽核狀態，以往需要管理者數小時進行各人員週報檢閱，現在只需短短兩分鐘便可輕鬆瞭解週報繳交狀態。
當然，無論那家廠商的套裝軟體，都會遇到同樣的難題─客製化。應對方式只能從業務流程改革上去改善。
五、統一超商擴大物流投資
超商下一個戰場在看不到的「物流」系統，包括鮮食快速到店、擴大提供電子商務取貨服務。所以，已擁有捷盟行銷、統昶，大智通及捷盛運輸四家物流公司的統一超商，仍積極投入物流的升級與拓建。

統一超商表示，物流運輸是供應鏈的「最後一哩路」，所以，統一超商2012年也將啟動「物流園擴建、加速到店、雙溫層配送、鮮食尖峰前到店、運輸管理IT化」五大物流平台升級計畫。
統一超商表示，2012年已將把物流系統的升級與拓展視為重點發展計畫，其中投資額最大的物流園區建構，評估將在桃園南崁、楊梅或林口等地，要覓得五萬坪大左右廠房用地，建構物流中心用地，預估將會投資20億元做為物流建設。
此外，「鮮食」已成為帶動統一超商獲利成長的主要動力。
2012年起，統一超商又增加銷售小包裝生鮮蔬果、魚肉等產品，且已將部分門市由超商轉型為迷你超市，到年底前目標為500家，將占店數比重逾一成。
而鮮食與生鮮食品最關鍵的就是「新鮮」，所以，統一超商2012年起推動加速到店、鮮食尖峰前到店、運輸科技化與採購雙溫層配送車等策略，以有效帶動鮮食業績持續成長。
因為考量配送「鮮食」的新鮮度維持，統一超商未來考慮生鮮食品由一日一配增為一日二配，鮮食則在銷售尖峰前到店，由工廠到店裡配送時間縮短至6至8小時內，為達成此目標，必須加碼全面提升物流系統。除增加小型物流配送中心，並採購百台雙溫層物流車，且導入RFID溫度管理等，預計投資近10億元。
進一步說，要低溫保存的商品，需仰賴分散物流的作法，因此必須增加物流據點，目前捷盛運輸在全台已有36個據點，未來將視各區域增加物流據點與轉運站。
統一超今年也將採購與日本技術合作的雙溫層物流車，一輛貨車同時可運送兩種溫度的商品。雙溫層配送主要是在運送車輛上做到前後分層，讓18度C與4度C的鮮食可同時溫控配送。初期，統一超將購買50輛雙溫系統車投入配送，以一輛車成本高達400萬元計算，總計至少投入2億元。
